Why FDE hiring goes wrong
Companies copy an "FDE" title onto a standard backend loop, then wonder why hires struggle. The work is different (ambiguity, customers, operations), so the loop must test different things: discovery behavior, judgment under constraint, written clarity, and production maturity. This playbook describes a hiring loop design; Forward Engineer does not currently offer a secure certification assessment.
Step 1 - Define the actual job before the loop
Write down what your last three "forward deployed" projects actually required:
- Ratio of discovery : build : operate time.
- Environments: your cloud? customer on-prem? both?
- AI component: real or aspirational?
- Travel / time zones / on-call expectations.
Post this honestly. Vague FDE postings attract two mismatched groups: pure builders who hate customer time, and consultants who don't ship.
Step 2 - Source for evidence, not keywords
Look for candidates with production delivery stories: internal tools shipped to real users, customer integrations, migrations with rollback stories, data work with error reports. Titles matter less than arcs.
Step 3 - Run a loop that matches the job

Do not assign a take-home without a time-box and compensation or clear time budget (e.g. "3-4 hours max"). Free labor loops burn the exact candidates you want.
Step 4 - Score with a rubric, calibrate after every loop
Five dimensions, each 1-4, with written evidence required for any score:
- Engineering craft (correctness, testing, robustness)
- Discovery & scoping (questions, boundaries, success criteria)
- Production judgment (reliability, security, rollback thinking)
- Communication (written and spoken, to both engineers and executives)
- Ownership (end-to-end mentality, follow-through, honesty about failures)
Hire bar: strong on 1 or 3 (the craft anchor), no dimension below 2, and 4 above average for customer-facing weight. Calibrate debriefs: evidence first, votes after.
Step 5 - Onboard the first FDE deliberately
- Week 1: shadow a live customer call; read the last two project briefs and runbooks.
- Weeks 2-4: own a scoped delivery with a mentor as safety net.
- Day 30: their first written project brief reviewed by you against the template.
- Day 60: they run discovery solo; you review the recording.
Assessing internal candidates
Your best FDE hire may already work for you: support engineers who write scripts, backend engineers who get pulled into sales calls, SREs who write the clearest incident reviews. Offer an internal practical (like a mini version of our readiness assessment) before opening the req.

Budget honestly: strong FDEs command senior salaries because they compress discovery, build, and operations into one person. The alternative - three specialists coordinating through tickets - is often more expensive in delivery time, not headcount.
